NAS or cloud for the family photos? The app on top is the real decision.
The storage box is the easy half. The photo app running on it, Google Photos, iCloud, or a self-hosted one like Immich, is the part that gets re-priced, abandoned, or changes formats. Where the photos live matters less than whether you can walk away from the app and still open every one.
Sooner or later everyone with a phone full of family photos asks the same question. The library is too big for the free tier, the monthly bill has crept up, and the options seem to be: keep paying a cloud provider, or buy a box and run something at home. It gets framed as a hardware decision, NAS versus cloud, Synology versus Google. That framing hides the part that actually decides whether you keep the photos.
The box is the easy half. The app running on top of it is the half that changes the terms on you.
The storage is the boring part
Photos are not demanding to store. A decade of a family's pictures and videos is usually somewhere between a few hundred gigabytes and a couple of terabytes. That fits on a single consumer drive with room to spare. So the real difference between cloud and a box at home is not capacity, it is who you are renting from and for how long.
Cloud is convenience with a recurring bill and terms you do not set. That is not a hypothetical. Google Photos offered unlimited "high quality" storage for years, then ended it in 2021, after which every photo started counting against the same 15 GB free allowance shared with Gmail and Drive. Nothing on your phone changed. The deal did. A box at home inverts that: a larger up-front cost, no monthly line item, and you own the uptime and the backups instead of the provider. Neither is free. They just put the cost in different places.
The app is the part with an expiry date
Here is the thing the hardware framing misses. You do not actually interact with storage. You interact with an app: the thing that shows you a timeline, groups faces, makes albums, and backs up your phone in the background. That app is the layer with the shortest lifespan in the whole stack.
Google ran Picasa for a decade and shut it down in 2016. Google Photos itself has changed its storage terms, its editing features, and its pricing more than once since. This is not a Google problem specifically; it is what apps do. They get acquired, deprecated, re-priced, or quietly stop being maintained. If your photos live inside one app's database or one provider's account, the photos inherit that app's expiry date. When the app changes, your library is what is held hostage in the negotiation.
The drive under it, meanwhile, does not care which app is running. A JPEG is a JPEG. An MP4 is an MP4. The EXIF timestamp and the GPS tag are written into the file itself, not into some vendor's index. Files in plain formats on an ordinary filesystem outlive every app that has ever been pointed at them.
The test that actually matters
Before you choose where the photos live, ask one question about whatever app you plan to use: if it disappeared tomorrow, could you still open every photo? If the answer is yes, because the originals are sitting on a disk as normal files, you own your photos and the app is just a convenience on top. If the answer is no, because they are locked in a proprietary library, a cloud-only account, or a format nothing else reads, you do not own your photos. You are renting the app that lets you see them.
This is why the self-hosted photo apps worth looking at pass that test on purpose. Immich, the open-source Google Photos alternative that a lot of people are moving to, gives you the familiar experience, a phone app with automatic backup, a scrollable timeline, face grouping, a map, while keeping your original files on disk where you can read them without Immich running at all. The timeline is the perishable convenience. The files are the durable thing underneath. Choose an app that keeps those two separate and the app becomes swappable: you can leave it for the next one and carry every photo across untouched.
The honest tradeoffs
Owning the app layer is not free of cost. When you run the photo app yourself, you also own its uptime and its backup. If the drive dies and you have no second copy, plain files do not save you, so one off-site copy is not optional. You give up a few genuinely nice cloud conveniences too: instant shared links to relatives, and the polished machine-learning search that a data center throws hardware at. Self-hosted face grouping works; "show me photos of a red bicycle from 2019" is still better on Google's servers.
None of that changes the floor, though. Keep the originals as plain files, on a drive you control, with one copy somewhere else.
